Built for production and sourcing managers who own the critical path, and for merchandisers and buyers who need the in-store date protected. If you are the person chasing samples, fabric, and ship dates against a floor set, this is for you.

Tracking WIP alongside the calendar? Pair it with the production WIP tracker template.

  1. Enter your in-store / floor-set date at the top — the calendar anchors on it and back-calculates every planned date up the chain.
  2. Adjust the lead times to your own calendar; each milestone’s planned date is the next milestone’s date minus its lead time, and you can overwrite any planned date with a committed date.
  3. Assign one accountable owner to each milestone, then replace the example rows with your own dates and statuses.
  4. Fill in actual dates weekly — variance (actual − planned) calculates automatically, and a positive number is a slip.

This template is useful when the workflow is owned by one person or one small team. It starts to break when multiple teams need the same version of the plan, when inputs change frequently, or when decisions need to flow into assortment, buying, purchase orders, production, and allocation.

Use the spreadsheet to get started. When the process becomes too manual, RetailNorthstar connects the plan, assortment, buy, PO, and production workflow.

Frequently asked questions

What is a T&A (time and action) calendar?
A T&A calendar is the milestone schedule that gets a style or drop from line freeze to the sales floor. It lists each critical-path step — samples, fabric and trims commits, production, QC, shipping — with an owner, a lead time, and a planned date worked backward from the in-store date, so the team can see whether production is on track to hit the floor set.
How does the back-scheduling work in this template?
You enter the in-store / floor-set date and the template works backward from it: each milestone’s planned date is the next milestone’s date minus its lead time. Adjust the lead times to your own calendar and the planned dates recalculate, and you can overwrite any planned date with a committed date — they stay editable.
How is variance calculated?
Variance is a formula, actual date minus planned date, calculated for every milestone. A positive number is a slip — and a slip early in the chain lands on the floor-set date unless a later milestone absorbs it.
Which milestones are included?
Twelve pre-loaded critical-path milestones: line freeze, proto sample, PP sample, fabric commit, trims commit, bulk cut, sew/assembly, finish and press, final QC, ship from factory, transit, and in-store / floor set. Rename them and adjust the owners and lead times to match your own critical path.

A spreadsheet T&A works until you run it across dozens of styles and vendors. RetailNorthstar maintains the T&A for every style and re-projects the in-store risk automatically as milestones move.
